Here is the stage-by-stage timeline we run for every custom order — and where the days actually go.

Stage 1: Tech Pack & Quotation — Days 1–5

A complete tech pack (measurements, fabric spec, trim list, artwork files, target standard) gets a firm quotation in 24–48 hours. An incomplete one starts an email chain that eats a week. The fastest orders we run are the ones where the buyer arrives with a physical reference sample or a competitor link — one image answers questions that take ten emails in words. If you are still choosing between fabrics at this stage, add a week and accept it.

Stage 2: Prototype Sample — Days 6–15

The factory cuts a proto sample to your spec: 7–10 days, plus 3–5 days courier to your office. This sample proves the pattern and the construction — not the final fabric. Approving it fast matters more than approving it perfectly: fit and workmanship issues get fixed in the pre-production sample, and every day the proto sits unopened in someone's inbox is a day stolen from the production window later.

Stage 3: Pre-Production Sample & Fabric Booking — Days 16–35

Two things run in parallel here, and this is where competent factories earn their keep:

- The pre-production (PP) sample in actual bulk fabric, with final trims and branding: 2 weeks. This is the sealed sample — the one bulk production will be measured against at inspection.

  • Fabric booking with the mill: 2–3 weeks lead time for weaving/dyeing, and it starts the day the order is confirmed. The classic delay: the buyer spends three weeks approving the PP sample while the fabric was never reserved. A good factory books the fabric at risk the moment the proto is approved.

    If the order needs certification testing (EN ISO 20471, ANSI/ISEA 107, EN 343), book the lab during this stage, in parallel — not after production. Lab turnaround is 2–4 weeks and labs work at lab speed; nobody's relationship manager can accelerate a hydrostatic head test.

    Stage 4: Bulk Production — Days 36–95

    The sewing window for a typical 5,000–20,000 piece workwear order is 45–60 days: fabric inspection and relaxing, spreading and cutting, line sewing with in-line QC, finishing, and packing. This is the stage buyers imagine when they hear "60 days" — and it is genuinely the stage the factory controls. Overtime and extra lines can compress it about 20%; beyond that, quality collapses and you pay for rework instead of speed.

    Stage 5: Final Inspection — Days 96–102

    AQL 2.5 final random inspection: one week including the report. Book the inspector the week production ends, not after — inspection agencies in Fujian run 5–7 days out in peak season. A failed inspection adds a rework loop of 1–3 weeks, which is why in-line QC during Stage 4 matters more than the final gate.

    Stage 6: Freight — Days 103–130

    Ocean freight, Fuzhou/Xiamen to destination: 25–35 days to EU and US main ports, plus customs clearance and inland delivery. Air freight cuts this to 5–8 days at roughly 4–6x the cost — viable for a partial quantity (the size run a crew needs to start work) while the balance follows by sea. Missed sailings add a week at a time; book the vessel the week production ends.

    The Repeat-Order Effect

    Everything above describes a first order. Repeat orders compress to 60–90 days because the pattern is graded, the sample is sealed, the mill knows the fabric, and the line has run the style. A repeat with fabric held in stock can ship in 45 days.     How to Compress It Without Breaking It

    Three levers actually work:

    1. Approve within 48 hours at every gate. The single biggest controllable variable. A sample that waits two weeks for sign-off just added two weeks to delivery.

2. Book testing and freight in parallel, not in series. The lab and the shipping line don't need to wait for the sewing floor. 3. Split the shipment. Air-freight 10% so the crew starts on time; sea-freight the 90% at normal cost.

And one lever that doesn't: pressuring the sewing window past its 20% margin. The factory will say yes — and you will meet the cost later, in an inspection report.
